From Pilots to Production: How AI Is Reshaping Insurance

For the past two years, AI has been one of the most discussed technologies in insurance. Agencies, brokerages, and carriers have experimented with new tools to explore its potential. Much of that activity, however, remained experimental — many early deployments lived in demos and side tools that proved concepts but didn’t meaningfully change how organizations operated. 

 

That phase is now ending. 

 

Across the insurance value chain, AI is moving from pilots into production. The shift is less about adding another tool and more about fundamentally changing how work gets done. 

 

Insurance is one of the largest industries in the world, yet much of the daily work inside agencies and brokerages remains heavily manual. Agents and service teams spend hours completing applications, analyzing policy coverages, re-keying data across multiple systems, and relaying information between clients and carriers. These processes are necessary to run a brokerage, but they rarely create direct value for clients. 

 

At the same time, the industry faces a growing talent shortage. According to the U.S. Bureau of Labor Statistics, only about 25% of the current insurance workforce is under 35, and nearly half is expected to retire over the next decade. Brokerages face a simple challenge: how to scale revenue and service capacity without scaling headcount at the same pace. 

 

AI is emerging as one of the most promising answers. 

 

Instead of simply storing data, modern systems can now interpret documents, reason through operational tasks, and assist with workflows. When embedded into daily operations, AI begins to function less like a tool and more like an operational layer supporting the organization. 

 

The real value comes from connecting multiple tasks into coordinated workflows. Processes like certificates of insurance, renewal proposals, and submissions can move from manual, multi-step tasks to automated workflows completed in minutes. 

 

Given how quickly the market is shifting, the greatest risk for insurance organizations may be falling behind the adoption curve and needing to play catch-up. Professionals who learn to think more like technologists — delegating repetitive workflows to AI — will increasingly focus on higher-leverage work such as advising clients and building stronger relationships. 

 

The shift from pilots to production marks the beginning of a major operational transformation across the industry.
